Debt, equity or blended: choosing the right capital

3 February 20267 min readCapital Strategy

Not every business needs the same kind of money. Taking equity when debt would do dilutes ownership you did not need to give up; taking debt when cash flow cannot support it creates a repayment problem you cannot escape. Capital strategy is the discipline of matching the instrument to the need.

Start with purpose, timing and repayment

Before comparing instruments, answer three questions. What is the capital for? When will it be deployed and when will it generate returns? And what can the business realistically repay, and when? The answers narrow the options far more effectively than chasing whichever source is currently available.

Capital for a long-lived asset behaves differently from working capital to fund a season of sales. A business with steady, predictable cash flow can carry debt that a volatile early-stage company cannot.

The instruments, and when each fits

  • Debt and working-capital facilities: for predictable cash flows that can service repayments without starving operations.
  • Equity and strategic investment: for growth that needs patient capital and where sharing upside and risk makes sense.
  • Asset finance and leasing: for revenue-generating equipment, spreading cost over the asset's earning life.
  • Project and structured finance: for larger, ring-fenced undertakings with their own cash flows.
  • Grants and results-based financing: for early or high-impact activities where concessional capital de-risks the commercial case.
  • Blended structures: combining instruments so each layer of capital carries the risk and return it is suited to.

The trade-offs that matter

Every instrument carries a cost beyond its headline price: dilution, control, covenants, repayment obligations, security and reporting burden. The right structure balances the amount required, the purpose and timing, cash-flow characteristics, risk allocation and the terms the business can genuinely sustain.

Blended finance is powerful in energy and climate precisely because it lets concessional or patient capital absorb risks that commercial capital will not, making otherwise un-bankable projects investable. But it only works when the layers are structured deliberately.

The right capital, from the right source

The goal is not simply to raise money. It is to pursue the right capital, from the right source, on terms that support sustainable growth rather than constrain it. That is the question our capital strategy and financing advisory service exists to answer for each business on its own terms.

Key takeaways

  • Match the instrument to purpose, timing and repayment capacity, not to availability.
  • Each instrument carries costs beyond price: dilution, control, covenants and security.
  • Blended finance makes risky but high-impact projects investable when layered deliberately.
  • The aim is the right capital, from the right source, on sustainable terms.
